As part of the global efforts to bring about process harmonization and system consolidation at Roche Diagnostics, the aim is to standardize the business processes of the sales and service affiliates in the EMEA zone. In the first step of the Sales Affiliate Migration (SAM), the transformation consultant, cbs Corporate Business Solutions, helped the pharmaceuticals and medical technology group to transfer its UK and Dutch sales and service organizations to the new shared SAP system for the Europe, Middle East, and Africa (EMEA) region.

Best Practice System as a Foundation


In recent years, Roche Diagnostics has established a best practice system as a central solutions library and implementation reference for roll-in projects. The processes created in this system provide the foundation for global endeavors to harmonize business processes throughout the company. In its European sales and service offices, Roche Diagnostics was using an SAP system that was first implemented in 2003. Over the years, the complexity of the legacy system and the demands placed on the support staff increased with every new office that was integrated into the system.

Therefore, the company took the decision to establish a new SAP system for the sales and service offices in the EMEA zone. A system that should be based on the best practice processes of the global reference solution. The benefits of this are varied as it enables operating costs in the EMEA region to be considerably reduced and, in the future, it will be possible to adapt the new SAP system to different requirements more quickly. Roche also used this migration to try to increase the quality of its data and processes. Overall, migrating the EMEA nations to the new system was an important building block in the IT strategy towards global process harmonization and system consolidation.

5-Stage Program
The SAM (Sales Affiliate Migration) program comprises five stages, or waves, of implementation. In the first wave, the cbs consultants transferred the master and transaction data of the sales organizations in Great Britain (UK and Ireland) and the Netherlands to the EMEA SAP target system. For the cbs consultants, this involved migrating more than 30 business objects from the various SAP modules (CO, FI, MM, SD, and WM). Historical data was left in the source system and the number of objects to be transferred remained manageable (e.g. 2,000 SD delivery schedules with 15,000 items and 50,000 schedule lines, 150,000 items of equipment, 25,000 customers, and 250,000 open items).

Managed Service for Migration


To help it migrate the sales organizations from the legacy system to the new best practice process platform, Roche looked for a reliable partner who could give it the comprehensive support of a solutions provider and provide it with the managed service of a specialist for multiproject migrations. During the selection process, special emphasis was placed on a highperformance and proven software tool for data migration. Roche decided to enlist the services of the Heidelberg SAP consultant, cbs Corporate Business Solutions, and its transformation software, cbs ET Enterprise Transformer.

Managing Process Changes


The main challenges were, therefore, not in terms of the data volume to be transferred. Managing the process changes that this transition to the best practice process management of the EMEA system involved and the complexity of which now had to be optimized at a system structure and data level formed the functional core of the consultants task. The aim was to ensure that the parameters to be controlled were changed consistently across the various object dependencies.

For example, batch-managed materials became non-batch-managed materials and vice versa, and serialized materials became nonserialized materials. During the data migration, these changes had to be taken into account along the chain linking the material master, batch, equipment, and stocks to achieve a consistent dataset in the target system.

Enriching Data, Creating New Data


Some data was already present in the target system and had to be enriched with the data from the source system through the migration. For example, batches that already existed in the target system only had to be supplemented by plant-specific data from the two sales organizations; batches that did not yet exist, however, had to be created in their entirety.

The first fit/gap workshops were to take place only four weeks after the data migration team had begun its activities. In these workshops, representatives from the respective countries are introduced to the best practice processes, which was to be done based on genuine data from the countries. So the first data migration of selected objects had to be carried out in time for the upcoming fit/gap workshops, which presented an additional challenge on the timeline.
