We want to express our appreciation for the course, business communication, and our instructor
Mis Kanwal Akhtar to have given us the opportunity to learn and collect first-hand data on a
company through this project.

POSITION STATEMENT
It is an analytical report that will make use of both primary and secondary research to
investigate the case. It will look at the prospective benefit and challenges a company might
face when it expands internationally and will suggest multiple ways to overcome the obstacles
discussed, making the expansion decision look more feasible.

1. INTRODUCTION
Systems Limited is a global leader of next-generation IT services established in 1977 in
Pakistan. The company uses information and technology to provide computing and solutions
to Government and private organization. All these years of expertise have made it gather a vast
list of clients from many industries and countries. Over the years, to cater their clients much
better, they have their offshore facilities established in the US, UAE, UK apart from Pakistan.

The reason for choosing this company for the report is that it fits our case under study, that is
to weight the drawbacks and challenges with the benefit of opening international offices or
branches. Systems limited is already established a global business, but it as recently opened
another facility in Germany and plans to open another one in Switzerland in the next 5-10 years.

The report will focus on System Limited’s expansion recently to Germany which became
operational at the end of last year. This will help us figure out how the company faced the
challenges of entering a new country and what benefit they have estimated to cash from this
decision.

2. RESEARCH
The research was done using both primary data as well as secondary data. Although the case
under study was more focused on finding the qualitative aspects of expanding internally; hence
most data is drawn from the primary research.

2.1 PRIMARY
A detailed semi-structured interview was conducted, that is there were interview protocols used
to guide the research as well as incorporating conversational aspect. This method helped us
probe for additional detail and kept our interviewee comfortable.

The recruitment specialist working in the people excellence HR capital department, Miss
Bakhtawar Tariq Ansari gave us a one-hour interview. The interview has ten open-ended
questions that aimed to explore the experience that Systems Limited faced while expanding
internationally in the past and how things have changed for them now.

2.2 SECONDARY
A background study is essential before conducting any primary research; hence thorough
research was done online. The annual reports, websites, articles, and customers review sites
were used to become more familiar with the company and produce questions that were left
unanswered after this secondary research.

Another spell of research was conducted after the interview to find statistical evidence to
support claims made in the interview conducted. The past annual reports were made used for
this purpose, which helped us arrive at our conclusion.

3. ATTRACTIONS TO EXPAND

3.1 OPPORTUNITIES

3.1.1: Potential market penetration


Every business wants to grow to the greatest level. It is one of every business’ objectives to
grow and through market penetration they can achieve this quite easily. Germany was the
biggest ‘potential profit’ making the country as there were lots of clients of System Ltd there
and potentially it could become one of the biggest client countries for the business hence it
seemed the best opportunity to expand to Germany. After the operations were started, 20-30
people were sent from Karachi while a similar chunk of people from Lahore.

3.1.2: Better business environment


Building a relationship with the client is essential in any service providing business and so it is
best to have the business people on the field, on the floor, right there when the client comes.
Because direct communication with them would help build the bridge between the head office,
the top management, and the client so that they can interact with the team and communicate
with one another in a better and efficient manner. This will improve the satisfaction of the
clients’ and maybe they would help market our business through word of mouth etc.

One of the primary benefits of a business environment is that the interaction between a business
and its environment, usually, highlights the business opportunities to the business. When a
business interacts with its environment, it becomes easier to identify areas for growth and
expansion of its activities. Are consumers moving away from certain goods or services? Also,
are your competitors offering features that you should include in your products too? A firm can
get answers to similar questions by tapping into its business environment.

3.1.3: Government incentives


Apart from all those clients, it can be said that Government policies, grants, and subsidies also
prove to be an opportunity for the business to go international. As said, Germany is considered
as best IT country, its government provides free education to those who pursue IT education
especially in the public universities like LMU Munich, Technical University of Munich, the
University of Freiburg, and so on. Germany not only supports IT educational institute but also
business operating in these areas for their graduates to find jobs. Hence, Systems limited saw
this as an opportunity to establish there and cater to the large clientele it has in that area.

3.2 FACTORS TO CONSIDER

3.2.1: Market dynamics


The global market is ever-changing. The main problem with Systems Ltd or with any other
service business is that when they are dealing with international customers, there is a lot of
competition even though we can say that the IT industry in Pakistan is growing rapidly but we
have major players in India, China, Japan, South Korea, Malaysia, so it poses a big threat if
Systems Ltd is not able to cope with this issue and expand eventually.

Moreover, unlike other industries the IT industry is changing at a faster rate hence it is always
beneficial to be as close to the customer as one can be. Establishing a new facility in countries
with already existing clients and possible areas for further penetration calls for an extra measure
to retain this market. This perspective motivates Systems to expand its facilities into different
countries so that they can get to know the market better and match the pace of the change in
the industry.
3.2.2: Company’s need
The company’s main problem and need, of course, are that when the business is interacting
with the clients, there is a time issue. Therefore, the company needed to hire employees who
can work day and night and deal with customers from all around the world. Employees get
tired due to the hefty schedule; thus, employees’ productivity and efficiency were badly
affected. Hence, Systems ltd considered its internal need and decided to expand its offices
starting for the US, UAE, and UK. They recently established another one in Germany and plans
to expand all the way to Switzerland.

3.2.3: Financial feasibility


Financial feasibility is another factor to consider. If there is no money, there is no expansion
of the basic rule of thumb. Systems Ltd has expanded to other countries in the past and has
considerable management skills not just in the operational area but also financial. It starts to
plan for any expansion years ahead of the execution which makes financing the project easier,
that’s why Systems has made a seven-year plan for its future expansion in Switzerland.

In addition, Systems has been profitable as it has considerable goodwill in the market which
helps it keep aside its internally generated profits for any future expansion as well as its easier
for it to get loans from government institutes and banks as they are part of the company’s clients

3.2.4: Nature of industry

To enter into an oligopolistic market is difficult especially when there are high barriers to entry
which every company should consider before taking a strategic decision. One must have the
right strategy to penetrate in such a market, otherwise, it would be a failure in the end.
Entering a new market which is already filled with competitors is not easy. Depending upon
the market’s structure, Systems will have to tackle many challenges. Germany’s market is an
oligopolistic market which means it’s dominated by a couple of giant tech companies with the
likes of ELEKS, Zealous System, Eastgate Company, New Relic etcetera. Such giant
companies can collaborate strategies to give Systems a tough and eventually make them leave.
The strategies could include pricing strategies, aggressive promotion, sales promotion, and
discounts. Systems could opt for low prices to enter the market, but with the reduced prices
and other marketing strategies from its competitors altogether will give it no edge. Systems
might even have to compromise on its products’ and services’ quality to match pricing in the
industry for survival. This compromise might help Systems in the short run, but it’s not ideal
for the long run. Achieving the desired market share is tough in this situation.

4. HINDRANCES IN EXPANSION

4.1 CULTURAL BARRIERS


Going international requires one to interact and get comfortable with the culture and norms of
that place. Every business must learn to deal with the cultural differences that may hinder the
operation, hence the key is to understand the differences and diversity then make policies and
plans accordingly. Although Systems Ltd brings a major part of the workforce from their home
country that is Pakistan, the locals are included and the daily interaction with the other business
in the country requires the support of the local workforce.

Hence, Systems Ltd sends its batches of employees who are trained in the new country and
then train the local employees. This process continues until the establishment is completely
ready with enough workforce. However, the problem is that it requires extra effort from the
HR department to work late and hire the replacement for the employees to send abroad. This
becomes a tedious task as the country does not have enough IT professional which pushes
Systems to hire the locals more then they plan to until better replacements can be found. This
is a problem as it leads to worker motivation as many employees look forward to a chance to
be promoted and work at their international office.

4.2 ORGANISATIONAL COMMUNICATION


Keeping the communication and updates intact overseas is challenging. The top management
may not be able to evaluate the performance of the firm efficiently. It may also not be able to
keep a tight check on the performance leading to inefficient performance of the business. An
expensive and highly skilled management team will need to be hired at the new branch which
may not be possible given the other crucial expenses. Advanced technology will also be
required to maintain swift communication and updates.

Systems limited has expanded to different countries all with different time zones, it leads to
employees working late at night or very early to keep all the offices on the same page. There
also a need for a skilled manager to keep the organizational spirit alive which might get lost
when offices are thousands of miles away from the headquarter.

4.3 HUMAN RESOURCES


Pakistan has a shortage of trained and skilled professional especially IT professionals. When
System ltd expands it used this opportunity to promoted deserving employees by giving them
better positions in the new facility abroad. This leads to many vacancies in the home country
office which are hard to fill as the country doesn’t have enough professional that fit that job
description. In addition, the cost of relocating the employees in a new country is high and it
takes longer for the employees to fit in the new cultural setting.

Systems Ltd has not found a solution for this problem other than training employees which
takes time and is an expensive proposition in addition to the risk of these trained employees
being pouched by other competitors.

5. OVERCOMING CHALLENGES

While it is agreeable that there are many challenges that Systems Limited would face when
expanding to Germany, there are always strategies that the top-level management will decide
upon to overcome such hindrances.

To negate the effects of cultural barriers in Germany, Systems Limited could recruit a higher
proportion of staff from Germany itself, rather than sending staff to Germany from its home
base as has been their strategy. This will help Systems Limited in two ways: it will not disturb
the employee ratio Systems Limited maintains in Pakistan and save up on costs of relocating
staff; it will help Systems Limited to understand Germany’s culture and norms through its
nationals. Instead of hiring third parties into researching and providing data on Germany’s local
values, the new recruits can be motivated to help the higher management regarding this with a
little benefit to the employees, themselves.

Recruiting local staff will not only help the departments in Germany’s office understand local
norms, but they will also have a medium other than Google Translate to understand the
languages spoken in Germany. Language is one of the major barriers to entering Germany and
to have people who can help put a much-needed local touch to marketing content or product
descriptions would prove to be very beneficial to Systems Limited. It would also help Systems
Limited content to resonate more with local clients. As Systems Limited already has clients in
Germany, to have someone on the team who can communicate business dealings and official
documentation in the client’s local language would help strengthen customer loyalty towards
the business.

As for the problem of employee motivation as doing what we just suggested will lead to a few
people being promoted and hence lowered employee morale and motivation. So, to overcome
this problem Systems can start working with educational institutions in Pakistan and fund
scholarships for students. This will lead to an increase in educated and skilled graduates in the
future which systems can recruit. This initiative does not have short term results, but it will
bear fruitful result for them and the country. As it will promote education but also make them
look socially responsible that will attract investors and increase their market shares.

Furthermore, as far as hurdles related to market dynamics are concerned, as mentioned that
Systems Limited will be entering a highly competitive environment, they can start by assessing
their operational costs in Germany and by working on developing a competitive advantage
strategy rather than employing just a retaliation strategy for competitors. If the well-established
competitors employ a strategy of price cuts, Systems Limited might retaliate with utilizing a
penetration pricing strategy for entering a highly competitive market. But that solution would
only be beneficial for Systems Limited for a short term, a much more long-term solution is
required. Therefore, it might help Systems Limited in identifying and marketing their products
in a different manner. Identifying a market niche for a product or establishing a new way of
use for an existing product might help Systems Limited in gaining market recognition and
share.

Systems Limited may be able to benefit from identifying opportunities in local laws of
Germany pertaining to businesses, especially new business from abroad. They can start a
dialogue with the government and ask for tax reductions or reductions in infrastructural prices.
This will help Systems Limited manage their operating costs in the new country and it will take
a shorter span of time for them to breakeven as expenses will reduce. A little reduction in cost
goes a long way for a business. There might be government policies or schemes of investment
in research and development and Systems Limited might be able to get the government on
board into helping develop products of good quality that will boost business efficiency in
Germany’s economy.

6. CONCLUSION
It can be concluded that Systems limited has enough management skills that make its process
of expansion smoother than the past, and the few problems that it faces are the ones that are
not entirely in their handles for instance lack of trained skilled IT professionals in the country.
However, these problems might not have one solution that can be applied in every situation,
but it can be minimized to a certain degree with the recommendations discussed.
Systems Ltd has successfully established itself in three different countries with entirely
different market and culture, so like our source at the company told us their work with the new
facility in Germany is smoothly being processed and soon will be fully functioning as Systems
Ltd is below its mature phase and has a plethora of experience in expansion.

7.2 INTERVIEW TRANSCRIPT


1) What are the products that Systems Ltd deals with?

We have basically had basically two products that we have made prepared for ourselves
system SCM and Edge AX. Other than that, we do create different tools and software's for
the financial industries with respect to financial modelling and different article and
forecasting tools in the financial industry. Overall providing finance industry better IT
solutions mostly it is pertaining to FinTech and related technologies

2) In how many countries does Systems Ltd have clients? What is roughly the ratio
of local and international clients?

Basically, System limited has been operating for the past 42 years or so we have clients
from all over the world Since we are an IT company and compare in comparison with other
with other countries Pakistan's IT infrastructure is not that great, so we have a larger chunk
of for enough international clients compared to local domestic clients the ratio is around 70
to 30. So most of our clients are based outside the country.

3) What are some of the problems faced when dealing with international clients from
Karachi office? Are there any benefits operating from a different country?

The main problem that we have when we are dealing with international is that number one
of its basically about the technically not about the quality just ask if you have a lot of
competition even though we say that the IT industry in Pakistan is growing rapidly but we
have major players and amazing players we have India we have China we have we have
Japan we have South Korea we have Malaysia This is all these countries also actually you
know working So this is actually the main the main issue that we face because we have
very high competition.

Which is the main problem that we are facing when we are actually interacting with our
clients is that it's basically the time issues right So when it's like when it's night over here
it's day over there So at one point in time even the employees they did they get very tired
Right So again their productivity and efficiency it affects So this isn’t good and the point
is that this is part of the job with Canada too much about it That is why we actually decided

to actually expand our offices in two different countries was actually one of the main
reasons behind that And the best thing about this company is that k rather than hiring the
locals over there we do hire the agents so that we know about the culture do about the
environment and look at this and all of that by our main objective is to actually send
employees from Pakistan from Lahore and Karachi cross your fingers to these little to our
you know our regional offices or they cannot put over there It's also actually another as you
know like another reason behind that other reason other and other main issue that was that
we face is that basically when you're talking about a meeting timings I mean you know
there are there's either Like for example internet issues connectivity issues some quality
issues I mean a lot of you know basic things So we are improving on the we are working
on the art and we trying to make sure okay you know we have We have smooth
communications and all of that.

Second of all coming to the next phase The benefits of operating in different countries okay
so the point is that can we have our offices and in like a lot of countries So we have our
two regional offices one in Dubai one in one in USA other offices are in Australia Qatar
Oman South Africa Saudi Arabia Canada two in South Africa And he recently opened one
in Germany So at the benefit is that case I mean it's We actually breaking we are actually
you know breaking communication barriers So the thing is that kay Look when you talk
about for example if you take one example of communication so guess with the technology
and with internet we are able to connect with others but that face to face interaction it's it
still has significance So by operating in different countries We are still doing today number
one we are internally motivated employees to work forward because we send them there
like I said before.

4) How have branches in different countries helped Systems ltd grow in profits and
number of clients?

Yes the expansion has been very, very profitable, profitable to us profitable for the
company and that is the reason why we have been we have continued to expand from our
from USA from Dubai to all the countries recently we have even received a lot of projects
from Switzerland we have our client over there and that we are now sending some of our
employees deploying as another employees in by the end of May to Switzerland and
another batch of our employees are going to Germany to actually deal with other clients
and other projects over there and they are going to be dispatched and deployed over there
by the end of September or October but that's still in progress as to when they're going to
go but they've already started their visa planning and everything is going on with that. The
number of clients has also increased because once we actually move a different country,
we're not only dealing with other clients, but we but based on that particular country, we
also try to target other new clients and new project so that we increase our portfolio and we
increase our clientele as well. So yes, overall has a very profitable and that is why we are
focusing on expansion and our next five-year plan is purely an only concentrating towards
expansion. The end of May but keep your portfolio take it.

5) What is the main attraction to open another branch for systems?

As I've already mentioned, the main attractions are two reasons number one if you talk
about building relationship with the client and so, it's best to have to have your people on
the floor on the ground on the field directly communicate with them, they become the
bridge between the head office, the top management and the client so that they can reflect
the directly interact and communicate with one another. Second of all, again this actually

again entails growth to get again and when you talk about growth in a company that means
that internally they are they are they are this immense opportunity for our employees to
actually you know, aim for higher, have more growth and system has always, always
emphasize on that.

If someone is you know, for example is if they are working very hard if the performance is
amazing and they deserve like a double promotion, like in six months’ time you are going
to give that that particular employee at our promotion because I didn't deserve it. So again,
when we are actually aiming for that, so we need to growth for our employees as well, so
it calls for internal motivation. When most employers and they work hard, and they get a
best shots second of all again, when expanding so again, you are there with your clients to
deal with them. So yeah, it's like for example is a first come first serve basis. In an IT
company, the most important thing is that you need to deliver your targets as of yesterday,
so you need to be proactive in any in every possible way. So, when you're opening … the
ones the main reason main reason why we actually started operations in Germany was so
that you can able to, we are able to directly connect with our German employer our German
clients face to face and in person.

6) Where and when will systems ltd open a branch in another country? What are the
reasons for this country?

We recently opened our you know, like as it was like end of last year we started operations
in Germany. So again, the same reasons applied. Be again it was expansion, it was a need
we saw we saw huge potential in Germany going over there. We have a lot of clients over
there, so it was like it and they could become potentially our biggest clients. So again, in
order to strengthen our relationship with them, we actually wanted to you know, with we
believe it's best that we started, we started operations over there. So, for that we actually
sent around 20 to 30 people from Karachi office over there, someone from Lahore to over
there as well.

7) What were some of the challenges the company faced when it expanded in the
past? Does it see it having similar sorts of problems?

The point is that he did not actually face a lot of problems when we were actually expanding
because our expansion plan was actually very well very well thought out plan because we
were working because you're working on now Like when you were first actually spending
our office So we were we were actually working on it for the past five years and once we
establish a two new office in Dubai and USA we actually made a 10 year and a 15 year and
a 20 year old plan how are you going to progress further. So, with the and obviously we
want to be with that plan was I was very flexible I mean it was adaptive and we were able
to actually you know come up with different changes with this and that kay istareeky sy
Karly. We're improvising it and everything.

So, yes guess obviously when we were actually you know working on implementing that
plan they were obviously some changes and some issues like for example when you were
sending our employees from Pakistan to these countries there was issues with their with
their visas approvals and the projects were actually are already are already in the in the
pipeline and if the resources did not reach a particular country on time the projects the
deadlines would actually be affected and all of that these were the issue that we face but
we actually but good time we actually learn And we actually made up plans accordingly.

So, by the time when we actually started you know of you know like establishing new
offices in different countries so we actually new resident learned from our previous
mistakes so it got better and better and better So now when we actually move open and
started our offices in Germany It was a very smooth progression very smooth he hardly
face any issue with respect to anything the employees I mean the replacements we're in the
in the Pakistan Office on time I mean the employers who actually moving to Germany they
were properly accommodated their visas were on time their passports tickets everything
was all set. So, this is how we actually learn and we actually.

8) How has the company coped up with such challenges in the past? Are there still
unresolved problems after the last office was open?

Basically, it's like you know like l a trial and learn error you know you do to keep on trying
new things you keep on a you know you didn't just fix yourself over one system. You keep
on improving you keep on seeing the loop you keep seeing you know like the areas
whatever they are and try to try to improve over it. Similarly, the example that I have quoted
before can be clearly stated over here as well. There are still unresolved problems. But like
for example again the same thing they are basically a you know much like minor
operational issues So that is a very major minor operational issues would be like for
example when we were talking about medical claim for example So all the medical claims
are actually you know that that is headed is looked after by the head office which is in
Lahore And then you receive medical claims for like 7 8 9 office hours so that gets a bit
delayed But again that is like a normal thing we're trying to work on it every time to make
it more real time to make it more streamlined we're trying to make it more automated But
again it's not like it's going to is it won't be a problem forever We have like we have this
will make a lot of improvement like before your medical claim to take around at minimum
at least 90 days Now we have come to it like medical process was going to take 30 business
day so that is improvement over the past four or five years over the past 10 years since he's
actually introduced You know OPD medical facilities This is like one example that's it

9) Which department will be influenced the most by another international branch?


And how?

This depends upon the kind of client and the kind of clients are dealing with and the project
that you're receiving. Now systems have been lucky in this sense because we are currently
working on almost all the recent technologies right now. We talk about business
intelligence, talk about a talk about AI you talk about data sciences, we are in everything.
So, our clients have a wide variety via have the real wide variety of to offer to our clients
so again the kind of departments that are affected the most if it's been it's mainly like this
okay?

So, it depends upon for example if you're going like for example if we are working in Dubai
together so in Dubai there are certain projects that are unique over there so some department
face more pressure like visual net, so we have to hire more staff for these departments. So,
when we are sending our employees to these places from our offices in Karachi and Lahore
abroad that means there are vacancies here in these offices. So, the main burden comes to
the HR department as we need to fill these vacancies as off yesterday okay because we
have projects here that needs to complete on time as well.

10) What are your personal opinions about Systems opening another branch?

I think it's a brilliant option. It's amazing because I mean, my opinion will be mostly
regarding the benefits and the possibilities that the employees here will receive. So, it's like
basically if you have worked in systems limited for I guess around two three years you
technically eligible for an h1 visa to USC or any other country you want to you want to
move to. So, and the reason why you're actually given, and this is actually knowing this
this is not actually a verbal promise this is actually mentioned in your we actually
mentioned this in your appointment letters when we ever hire a new employee. So, the point

like gems for us for any other company for any IT company, right. So, the best way to retain
them is to actually offer them growth offer them security offer them learning opportunity
to offer them you know, like immense, immense exposure to do different things and that
